AI Cannot Find the Truth When Your Spreadsheets Disagree
Ask three people at a growing company how many units of a part are on hand and you can get three answers. The purchasing spreadsheet says one number. The whiteboard on the shop floor says another. The accounting system, last reconciled at month end, says a third. Without context, it is hard to understand which one might contain the most accurate information.
For years, people knew the purchasing sheet ran a day behind and that the whiteboard was right after second shift. That knowledge is real, and it is exactly what an AI does not have.
A small business needs a single source of truth before AI can be trusted and can drive value. Pick the workflow you want AI to help with, move its data into one system of record, and provide secure access to the system. The consolidation is part of the first phase of the AI program. It does not have to be a company-wide data project but needs to address the targeted workflow.
Why does AI make spreadsheet sprawl more expensive than it used to be?
When a person encounters two conflicting numbers, they stop and ask. AI without context struggles to provide a consistent, accurate answer. As I put it in where AI should sit relative to your existing systems, a layer on top consolidates screens. It cannot consolidate truth.
The research points the same direction. Gartner predicts that through 2026, organizations will abandon 60 percent of AI projects unsupported by AI-ready data, and it found that 63 percent of organizations either do not have, or are unsure whether they have, the right data management practices for AI.1 Gartner's own summary is blunt: if the data has issues, it is not ready for AI.
Smaller companies feel this most, because spreadsheets carry more of the load. In inFlow's 2026 survey of 400 inventory and operations professionals, 74.3 percent relied on spreadsheets as their sole or primary inventory tool.2
What does a single source of truth mean for a company your size?
For a company of 50 to 500 people, it means one system of record for each kind of work that matters: orders, schedules, inventory, customers, and the books.
A system of record provides four key elements. It holds one authoritative copy. It controls who can see and change each record. It keeps a history of what changed and who changed it. It gives other software, including an AI agent, a dependable way to read and write.
Spreadsheets manage pieces of this. Modern ones keep version history and file-level sharing. What they rarely provide is one authoritative copy, permissions at the level of a single record, and a way for an agent to write without breaking a formula someone built three years ago.
This post is about operational records, the numbers your business runs on. Policies, manuals, and past proposals are a different problem, and the answer there is retrieval over your documents, which I covered in how to train an AI assistant on your company's data.
Should you consolidate onto one platform or connect what you have?
If the data already sits in two or three real systems, connect them and put the AI behind the main one. The integration work can often be smaller than replacing anything.
If the data lives mostly in spreadsheets and inboxes, consolidate that workflow first, onto one integrated business platform. A decade ago, moving a company onto an integrated system was usually a large, multi-year program. Platforms built for smaller companies now let a business start with one area, such as sales or inventory, and add others as it goes.
That changes the sequence. Consolidation can be the first phase of the AI work instead of a prerequisite that delays it, which is the same point I made about AI readiness being built in motion.
What does an integrated platform with AI built in look like?
Proxigee Services is an Odoo partner. Odoo 20, released in September 2026, lets AI agents create and update records on request, including from an uploaded file such as a PDF of instructions. Agents can be triggered by automated and scheduled actions, so the work can run without someone typing a prompt. Odoo can also connect to other systems through MCP, the open standard for linking AI to outside tools.3
Odoo's AI assistant answers questions about your finances "based solely on the accounting data in your database."3 If half of your business still lives in spreadsheets, the assistant answers from the half it can see.
Other business platforms are adding AI agents as well, and the same test applies to each of them. Ask what the AI can read, what it can write, and how much of your business actually lives inside the system it is reading.
Where should a spreadsheet-run company start?
Start with the workflow that costs you the most when the numbers disagree. It is usually visible in expedite fees, quotes priced from an old cost sheet, or ship dates promised against inventory that was not really there.
Move that workflow onto a system of record, and give it governance. Then put one narrow AI task behind it. Before you switch anything on, count how often people reconcile those numbers by hand today. Count again after a month. That count shows the value, and whether the next workflow is ready to follow.
If you want help choosing that first workflow, the services page shows how a first engagement is typically scoped.
Every spreadsheet in your company is a decision someone made to keep the business moving. Give those decisions a home, and AI has something true to read.
Not sure which workflow to consolidate first?
Proxigee Services helps small and midsize companies decide whether to consolidate or connect, set up one system of record for the work that matters most, and put AI behind it.
